Supporting a Global Instant Noodle Brand’s Transition to In-House Warehouse Operations

A globally recognized Japanese instant noodle manufacturer, operating a major production facility in Indonesia, faced a critical operational shift.

The company had decided to move its warehouse operations—previously managed by an outsourced logistics provider—under an in-house team.

 

1. The Challenge

The existing warehouse operations were already running on the outsourcing company’s proprietary Warehouse Management System (WMS). Transitioning without a ready-to-use replacement could disrupt day-to-day operations significantly.

Given that the Raw Material (RM) warehouse was already accustomed to using a WMS, any new solution would need to be functionally similar to avoid major changes to existing SOPs (Standard Operating Procedures). Moreover, the new system needed to cover not just the RM warehouse, but also Finished Goods (FG) and Semi-Finished Goods (SFG) warehouses—scaling the implementation scope substantially.

The customer had a clear set of constraints:

  • Minimal SOP changes across warehouse types.

  • No time or budget for ground-up custom development.

  • Deployment to two separate warehouse facilities.

  • Strict 4–6 month implementation timeline.

 

2. Our Solution

Through a series of in-depth consultations, the Largo team proposed a strategic enhancement of the existing Largo WMS platform to meet the client’s operational needs. Our approach focused on configurability over customization, allowing the system to accommodate the different warehouse types using a single, unified SOP framework. This approach significantly reduced complexity and deployment time.

Key actions included:

  • Adapting and adding features to support multiple warehouse flows within one system architecture.

  • Retaining core SOP structures to minimize retraining and process adjustments.

  • Rapid deployment and testing with iterative feedback loops involving the client’s in-house team.

This allowed the client to transition seamlessly while ensuring consistency, speed, and scalability.

 

3. The Outcome

Largo WMS was successfully implemented ahead of the 6-month deadline, enabling the client to transition from an outsourced model to a fully in-house warehouse operation without disruption.

Since then, Largo WMS has been in use across the company’s warehouses in Indonesia, delivering measurable benefits. Notably, the client has reported a 25% average increase in warehouse productivity compared to the previous outsourced setup.
